Diamondbacks Notes: Gallen, Kelly, Rotation, First Base

Zac Gallen is one of the more intriguing pitchers on the free agent market this winter, as interested clubs will have to balance the right-hander’s solid track record up against his shaky 2025 season.  Theoretically, the situation could present an opening for Gallen to accept a qualifying offer from the Diamondbacks, though John Gambadoro of Arizona Sports 98.7FM Radio (multiple links) feels “there is no chance he accepts it.”

This winter’s qualifying offer is estimated to be worth roughly $22MM.  While a nice one-year payday, Gallen is undoubtedly looking for much more in a longer-term commitment as he tests the market for the first time.  Even if his struggles this year inevitably lower his asking price, baseball’s ever-present need for pitching means that Gallen should be able to land some kind of acceptable multi-year pact.

Scott Boras (Gallen’s agent) has a long history of finding such deals for his clients, though Boras has also explored relatively shorter-term contracts with opt-out clauses for players who are entering free agency on the heels of so-so platform years.  It isn’t hard to imagine Gallen signing such a deal, and then if he returns to form in 2026, enacting an opt-out clause to immediately return to free agency.  Obviously there’s some risk in betting on himself in such a fashion, plus next year’s market has the added uncertainty of labor unrest and a potential lockout as the Collective Bargaining Agreement expires.

Gallen posted a 4.83 ERA, 21.5% strikeout rate, and 8.1% walk rate over 192 innings in 2025, with the ERA and K% both standing out as career worsts.  Pretty much all of Gallen’s Statcast numbers were below the league average, and he was continually plagued by the home run ball — Gallen’s 31 homers allowed were the third-most of any pitcher in baseball.  The inflated number is related in part to the number of innings Gallen tossed, though his barrel rate and hard-hit ball rates didn’t surpass the 26th percentile of all pitchers.

The good news for Gallen is that he seemed to get on track over the season’s final two months.  After posting a 5.60 ERA over his first 127 innings, he improved to a 3.32 ERA over his last 65 frames and 11 starts.  Gallen’s turn-around came directly after the trade deadline, and had he started pitching better a little earlier, it is quite possible he already would’ve been gone from Arizona considering the Diamondbacks’ other deadline sells.

Ken Kendrick is a known fan of Gallen, and the D’Backs owner stated earlier this week that it isn’t “out of the realm of reality” that the righty could be re-signed.  Within that same interview, however, Kendrick said that “we will not be spending at the same level” as in 2025, though the Diamondbacks still plan to have a competitive payroll and are intent on winning next year.

Whether this adds up to a salary number that can work for both the D’Backs and Gallen’s camp remains to be seen.  If Gallen did reject the qualifying offer and sign elsewhere, Arizona would receive a compensatory draft pick just after the first round of the 2026 draft.  Landing an extra pick in the 31-36 overall range would be a decent consolation prize if Gallen did depart, especially if the Diamondbacks could add starting pitching elsewhere at a lower price.

For instance, a reunion with Merrill Kelly has been speculated on basically ever since Kelly was traded to the Rangers at the deadline.  Kelly was open about his desire to stay in Arizona both before and after the trade, and Kelly would be available at a lower price than Gallen given their ages (Kelly turns 37 in a couple of weeks, and Gallen turned 30 last month).  Gambadoro feels the Diamondbacks will pursue one of Gallen or Kelly but not both, leaving one rotation spot open for a younger pitcher until Corbin Burnes is ready to return from Tommy John surgery.

Between Arizona’s pitching needs and the team’s desire to lower payroll, some other areas of the roster might receive less focus.  For instance, Gambadoro thinks the D’Backs will probably stand pat at first base, with Pavin Smith getting the bulk of at-bats and Tim Tawa or Tyler Locklear facing as the right-handed hitting side of the platoon.  Bringing in a veteran bat for the first base/DH mix would also seem logical, even if such an acquisition isn’t likely to be as high profile as last offseason’s trade for Josh Naylor.

Smith appeared in only eight games after July 5, as an oblique strain and then a quad strain cost him essentially all of the back half of the season.  Smith hit .258/.362/.434 with eight home runs over 288 plate appearances in 2025, facing right-handers in all but 24 of those trips to the dish.  The result was a very solid 123 wRC+ for the season, yet almost all of Smith’s production came during a scorching-hot April, and his strikeout rate ballooned upwards to an ungainly 31.9%.  Getting more out of Tawa or Locklear would go a long way towards solidifying the Diamondbacks’ first base platoon, but the unproven duo has only 390 combined Major League PA between them.

    If I was the snakes’ management, I would make a QO to Gallen, but not a long-term offer.

      @ mlb – They traded Gallen, so they don’t have his rights to QO him. Even the rangers can’t QO him since he was traded mid-season.

      @MLB I think this is the goal. They will push for Kelly and make some low ball “long term” offer to Gallen that he has to refuse.

      The only other option I could see right now is getting Kelly back on a cheap first year deal then signing Gallen to the Montgomery Special. Given all the uncertainty around 2027 though, this feels too risky for the team. Of course Kendrick is only getting older, so I could see him looking to sell in the near future which puts all sorts of options on the table.

    IF — it really does come down to just one of either Gallen or Kelly, but not both, it looks like Kelly’s a lock, with Gallen signing elsewhere for a substantially higher guarantee, with opt-out(s).

      Kelly’s price tag would probably fall into the $14-18M/year range while getting a max of 2 years from any team. Hard to imagine an arrangement with Gallen that would fit their plans to lower payroll unless a big chunk of his contract is deferred. Anything is possible.

        I’m guessing AZ will offer Kelly a 1 year guarantee in that $13M to $15M range – with a team (or mutual) option for a 2nd year at around $10M to $12M.

        Given his age, I’d be very surprised if he gets a 2 year guarantee from anybody.

    Dbacks will be trading prospects this winter mark my words. Its time now. We have alot of good prospects and we can’t sign big in free agency. I expect like a gavin willams type. Something that is controllable with plenty of upside. Maybe Joe Ryan. Most likely mitch Keller

      I feel like they’re a lot of pieces away from actually contending. They need a solid defensive 1B with some pop, a CF (McCarthy and Thomas are great defensively but are a surefire out at the plate) and LF (Lourdes out til August-Sept).

      Their bullpen is a dumpster fire. Puk and Martínez probably won’t pitch until August at the earliest.

      The rotation only consists of ERod, Nelson and Pfaadt.

      So they need 2 starters, at least 3-4 bullpen pieces, a new LF or CF and a 1B.

      Now they could QO Gallen (he accepts), then go and re sign Kelly or go after someone like Cease or Ranger, then after someone like Bellinger for LF/CF and Hoskins for 1B.

      That still leaves the bullpen with no closer next year. Maybe they go after Raisel Iglesias after a down year? Helseley? One of the Rogers’ bros?

      That seems like a very large list for a team that should be selling prospects. I mean I guess they could mix and match. Joe Ryan would immediately be the ace of the Dbacks rotation at least til Burnes is back. Maybe they do just enough to make the playoffs next year and the reinforcements in Puk, Martínez and Burnes are able to push them forward in the playoffs. Who knows.

      Til then I’ll keep my expectations low and be pleasantly surprised.

        I’m just afraid your to do list is way beyond Hazen’s budget. I’m trying to avoid unrealistic expectations this off-season, and look forward to seeing a couple of young prospects make a surprising leap in their development to plug some of those holes.

        Remember the offense was close to the top of the league, the pitching was their downfall in 2025. I see all resources going toward quality pitching, then backfilling the rest of the roster with in-house resources.

          Yeah I guess that’s really what I’m getting at. They’re a LONG way away from competing and with Hazen saying he wants to cut budget next year, there might not be any big FA signings until 2027 when JMart, Puk and Burnes are all healthy.

          I’m not so sure their offense was really the same after Suarez, Naylor and Grichuk left. The pitching actually took a big step up when they left and that’s really the main reason they started winning in September.

          I think Gallen + Bellinger could be realistic. The 3-4 bullpen pieces along with bringing in another FA starter is probably too expensive.

    The crazy HR rate was always a fluke, and it came down in August-Sept. But that K rate is very worrisome, suggesting his stuff declined. Unless there’s a physical issue we don’t know about, I’d be careful with him. I’d bet on about a league average guy in his early 30’s, and then down from there.

      I agree. Even in Aug/Sept, when he was pitching better, I think his K/9 was only about 7.5. That becomes harder to win with, and it is a significant fall-off from previous years. The trend isn’t steep, but he’s gone from 103 in 2021 to 8.2 in 2025, including the Aug/Sep 7.5.

      Even a 3-year contract might be too long.

    When the D’backs didn’t trade Gallen by 31 July, they pretty much said that they didn’t get “more than the draft pick compensation” after a QO. So it’s guaranteed that they offer Gallen the QO.

    I know that AZ wants to slash payroll, but choosing Corbin Burnes at $210 MM over Gallen at whatever he ends up signing for will look foolish. AZ needs to retain Gallen otherwise they will have put all chips in for nothing.

      It’s probably fair to say that they put all of their chips in for 2025 and the injury derailed the bet. They didn’t sign Burnes with the intent of later signing Gallen and a Kelly. It was a push to get one step further than 2024 and then have the young guys develop for 2026 to pair with CB and maybe Kelly.

    I can’t see Gallen resigning with the D’Backs, with Boras doing the negotiation. Only way is for Gallen to tell Boras he wants to resign with AZ. Boras is going to wait until ST to have Gallen sign with any team, so teams will bid against each other. Kelly on the other hand has already said in one interview after the trade to Texas, that his priority is to resign with AZ as his number one team to sign with. So D’Backs offer a Q offer to Gallen for one year at 22 mil knowing that Gallen will turn it down. They get their draft pick , and move on to signing Kelly to lead this pitching staff for 2026.

      @desert. I like your idea. Except I don’t expect any young arms are ready in April. So I do expect a trade for a controllable arm. Maybe Keller, hopefully better/younger/cheaper than that. Then ideally ERod can be traded at the deadline for monetary relief. By then they’ll have prospects matriculating and the Kaplan TJS Squad returning. I don’t see competing, but the end of 2025 gave me 2022 vibes, so maybe 2026 will surprise like 2023 did!

        Right now, I think Hazen has to find a solid answer to the bullpen, that is a hot mess right now. Figuring that they have to sit down and find a answer at closer, not a committee of closers but a closer. Then work their way down to the set-up duo then middle innings and then last the long relief. Please no more bullpen by committee, it doesn’t work and never will work. I know Luvello like the committee idea, he has said so in the past, plus it is a cheap way of running a bullpen. The starting staff is pretty well set after they sign Kelly.

          You def aren’t wrong about bullpen focus. I do think you’re underselling the rotation’s deficiencies though. Crismatt was a godsend in 2025. We need more depth than we have currently. Honestly Hazen needs to find like 5 arms this winter…

          Yor right about Hazen, he has to get to work. decide if this is a competitive rebuild roster in 2026 or is it a competitive run for the playoff roster. The current roster right now definitely needs some work, leaving the pitching on the side and looking at the everyday roster they have to find a LF and CF. McCarthy and or Thomas I could see not being on the 2026 roster, would not surprise me if they non-tender McCarthy and Thomas, really don’t see a big market tradeable for them, they are both the same player, not enough offense, good glove, no arm cannot afford to have both on as OF depth. Can Lawler master 3rd base to be an everyday player, Alexander is a good utility player, not an everyday at 3rd. Does not hit enough. And I’m thinking Hazen will put Marte name out there to see what he can get in return, I’m think the chance of a Marte trade this off season at about 80- 20 their won’t be, but if I could get everything I want in a deal I would consider it now that Marte is 32, this might be the best chance to get a max return. Hazen has to better this team if not for 2026 than20 27 and beyond. His contract is up in 27. Luvello is on the hot seat for one year, this is going to get interesting. Owner Kendrick saying Luvello is managing on the last year of his contract is now on the hot seat, while Hazen’s contract expires in 2027 this looks like Kendrick is saying to these two show me before we negoiate for your jobs.

    Desertdawg. I partially agree with you. I think Hazen needs to spend all of his money this off-season on pitching. And his budget is somewhat limited, so he needs to rely on the young position players to take a big step forward, instead of going after expensive Free Agent position players.

    He needs 2 starting pitchers, and both need to slot above Nelson, Pfaadt and Rodriquez. I think Nelson, Pfaadt and Rodriguez are good as starters 3-4-5, but not good as starters 2-3-4. They are still too inconsistent.

    Resigning Kelly is the most probable move. He slots above Nelson, Pfaadt and Rodriquez.

    But they also need a bonafide Closer. Neither Burnes, nor Puk, nor Martinez will be back until 2027, and even if they did come back very late in 2026, there is no guarantee any of them would be effective enough to be a #1 starter, or a reliable lockdown Closer..

    That’s a very tall off-season wish list—2 top tier starters and a bonafide Closer, especially on a somewhat limited budget. I just don’t see any room to add a high dollar position players Free Agent to this off-season wish list.

    Imo, Gallen was never coming back once Burnes signed. The Dbacks were never going to pay two TOR SPs. I think the Dbacks QO Gallen and re-sign Kelly. Gallen only comes back if a market doesn’t develop for him and he can be signed for one year with an opt-out. The Dbacks lost several depth SP – Walston, Henry, Mena, etc – so they are going to need to backfill with some AAAA types.

        The way that Hazen and Lovello are talking at their last new conference, Lawler better do a lot of off-season defense work with the glove this off season. They want emphasis on fielding and pitching for 2026.
